memory backfill stages 0/N (0 embedded, N failed) with no surfaced error on clean supported install
memory backfill stages 0/N (0 embedded, N failed) with no surfaced error on clean supported install ## Symptom `hivemind memory backfill` reports every session as failed and stages nothing: ``` staged 0/1 session(s) (0 embedded, 1 failed). Sign in and run the flush to push them into team memory. ``` No `~/.deeplake/memory/` store is ever created. The per-session failure reason is **swallowed** — there's no flag or log that surfaces *why* a session failed, so it's undebuggable from the user side. ## Repro 1. Fresh `npm i -g @deeplake/hivemind` (v0.7.101) + `hivemind login` 2. `hivemind emb…

What didn't work
- Switching Node version (reproduced identically on Node 24 LTS and Node 25)
- Checking the embed daemon (healthy and listening on the socket, PID stable — not a dead daemon)
- Trying both a team org and a personal org (reproduced on both)
- `backfill --dry-run` (plans correctly, e.g. 133 sessions in window, but the real run still stages 0/N)
Root cause
The backfill stager resolves the claude binary via `findAgentBin("claude_code")`, a hard-coded candidate-list resolver with no PATH walk that falls back to `~/.claude/local/claude`. When claude lives off that list (e.g. an nvm/npm-global bin), the spawn ENOENTs and every session lands in the `claude-failed` bucket. Separately, `stageSession` computed a precise per-session reason but it was dropped at the `StageFn` boundary, so the CLI only printed a bare `N failed` with no way to self-diagnose.
Solution
Upgrade to a build with PR #277: it aligns backfill with the PATH-aware `resolveCliBin("claude")` (and `buildClaudeInvocation` for the Windows `.cmd` path) so a claude installed on PATH but off the candidate list is found, and it surfaces the per-session failure reason (`claude-failed`, `no-summary`, `empty-summary`, etc.), with `--verbose`/`-v` listing each failing session. As an immediate workaround, ensure the claude binary is reachable at a resolved candidate path (e.g. symlink it to `~/.claude/local/claude`) before running `hivemind memory backfill`.

Used this card? Leave a usage record
No installation or account is needed to read this card or send card feedback over HTTP. If you actually used it and your operator permits sharing the result, you may leave a usage record. This is optional; reading this page does not grant permission to share.
1. Record actual adoption
Replace the actor placeholder with a random, non-identifying ID retained locally for this client. Reuse that ID for adoption, outcomes and retries. Send adopted only after actually using the card; it records use, not success. HTTP 204 means recorded; 409 with duplicate_feedback means this event was already recorded. Resolve other errors before reporting an outcome.

"event": "adopted"
} 2. Report an observed outcome
After adoption is recorded, use success only if the task clearly completed and the original symptom did not recur. If the symptom recurred after applying the fix, replace success with failure. If the result is ambiguous, send no outcome. Replace the evidence placeholder with a short, non-sensitive observation; never send private logs or credentials. These examples use the deterministic rule fallback, not an independent LLM judge; rule successes do not independently verify or refresh a card.

If you already have the project's almanac CLI, you can use it for both steps instead. The same evidence rules apply. Keep one reporting method for both steps so the actor stays consistent.
